Customer Purchase Orders to Sales Orders with AI: A Step-by-Step Guide by ERP
The six steps of AI order entry (inbox, extraction, matching, quote check, draft, approval), what each common ERP offers, and how to back-test on your own POs.

First, the wording problem
Search "purchase order automation" and most of what comes back is about accounts payable: matching the bills you pay against the purchase orders you sent. That is the buying side. This post is about the other direction. A customer emails you their purchase order (PO), and someone on your team types it into your enterprise resource planning (ERP) or job system as a sales order.
The two jobs use similar technology but different data and different software. When you talk to vendors, say "customer purchase orders to sales orders" so you don't end up buying the wrong thing.
What the work looks like today
At many small manufacturers, the order desk does something like this:
- Open the PO email and attachment.
- Find the customer in the ERP.
- Translate the customer's part numbers to yours.
- Type quantities, prices, dates, ship-to and terms.
- Check price and lead time against the quote (when there is time).
- Save the sales order, then write an acknowledgment.
Vendors put big numbers on this. Comena, a Y Combinator startup, says manual order entry "can consume up to 50% of inside sales teams' time" (vendor figure, Jul 2025). We have not found an independent measurement for small manufacturers, so time your own desk for a week. Our order-entry cost post shows how.
How AI order entry works, step by step
Step 1: Watch one inbox
Set up a dedicated orders inbox, or a rule that forwards POs to one. Shared mailboxes in Microsoft 365 or Google Workspace both work. One inbox makes it clear what the system reads and what it doesn't.
Step 2: Extract header and line fields
The AI reads the PDF, spreadsheet or email text and pulls out:
- Header: customer, PO number, date, ship-to, bill-to, terms, buyer contact
- Lines: customer part number, your part number if shown, revision, description, quantity, unit price, requested date
Current models handle varied layouts without a separate template for each customer. Scanned or faxed POs and handwritten changes still cause misses. Your back-test will show how many.
Step 3: Match to your records
- Customer: match by name, email domain or ship-to address.
- Parts: use a crosswalk table of customer part numbers to yours. This table is often the most valuable thing you build. If you don't have one, start it from past sales orders.
- Revision: flag any line where the revision doesn't match your current one.
Step 4: Check against the quote
Compare each line's price and requested date to the latest quote or price list and to your stated lead time. Mismatches get flagged, not fixed. A person decides whether to accept the customer's price or call the buyer.
Step 5: Draft the sales order and acknowledgment
Depending on your ERP, the draft lands as one of three things:
- a sales order created through an application programming interface (API) and held for approval;
- an import file your team loads; or
- a paste-ready block with fields in the same order as your entry screen.
The same step drafts the acknowledgment email with confirmed quantities, prices and ship dates.
Step 6: A person approves
Your order-entry person sees the draft with flags highlighted, corrects anything wrong and approves it. Nothing reaches the ERP or the customer without that click. Corrections are logged, so you can see which customers' layouts cause trouble.
ERP by ERP: what is available
This reflects each vendor's latest public announcement we could find. Confirm with your vendor before you plan around any of it.
JobBOSS²
ECI's April 2026 AI announcement covers an AI Assistant and AI Invoicing for vendor invoices. Neither handles customer orders. We have not confirmed an order-entry API for JobBOSS², so plan for an import file or a paste-ready draft, and ask ECI which import options your version supports.
Epicor Kinetic
Epicor made its Prism AI agents generally available in May 2025, including quote handling (vendor figure: "up to 40% less communication"). It also lists a separate sales order automation add-on. A third-party review describes Kinetic as the deepest ERP integration of Conexiom, an order-capture vendor (ERP Research, Aug 2026). If you are on Kinetic, price the native add-on before anything custom.
NetSuite
NetSuite users have asked on the Oracle community forum how to handle incoming POs with PDF attachments. Partner apps fill the gap. Anchor Group's app extracts customer POs from email or uploads, matches customers and items, and creates pre-coded sales orders for review (vendor; pricing on request, with a two-month free trial listed).
Katana
Katana lists the third-party LevelOps integration (page updated Feb 2026), which turns customer order emails into draft sales orders. Katana also documents importing sales orders through Zapier, which helps if you build your own extraction step.
MRPeasy, QuickBooks and others
We have not reviewed these in depth. Before any build, check whether the system accepts orders through an API or an import file. If it does neither, a paste-ready draft still removes most of the reading and checking, but someone still pastes or keys it in.
Run a back-test before you buy anything
- Pull 50 past POs across your top customers, including your messiest layouts.
- Pull the sales orders your team entered for them.
- Run the extraction and compare line by line: part, revision, quantity, price, date.
- Count lines right, lines wrong, and lines the system flagged as unsure.
- Look at which errors happen. A wrong quantity matters more than a misspelled description.
Ask any vendor to run the same test on your documents. A demo on their sample POs tells you little about yours.
Mistakes to avoid
- Auto-posting too early. Don't let the system enter orders without review until you have months of accuracy data.
- Skipping the part-number crosswalk. Matching is where most errors hide.
- Reading every inbox. Start with one orders address.
- Forgetting the acknowledgment. Customers notice a same-day confirmation.
- Ignoring change orders. Revised POs need their own handling and a clear "this replaces PO 1234" flag.
